Reviving a Stalled Core Enterprise Overhaul

When I joined Project Resources Group, their core system application was on the brink of failure. It was built on an outdated ColdFusion tech stack that couldn’t be updated, leading to frequent crashes - sometimes multiple times a week - especially during peak end-of-month periods. A major overhaul was already in progress, but the original team had left, leaving the project in limbo.

Turning the Tide

My team and I were brought in to salvage the project and successfully deliver the long-awaited system upgrade. The challenge wasn’t just technical, we had to navigate a half-built system, ensure data integrity across old and new versions, and get buy-in from stakeholders while maintaining business continuity.

Overcoming Hurdles

  • Understanding the Needs: Over two years, we met with department heads, directors, and daily users to assess priorities, streamline features, and eliminate inefficiencies.

  • Balancing Old and New: The legacy system and the new beta version were tightly coupled, forcing us to carefully develop in parallel without breaking critical business operations.

  • Overcoming Technical Hurdles:

    • I stepped beyond front-end development, learning SQL on the fly to assist our overloaded backend team to keep things moving.

    • We optimized API requests and page loads to improve system performance.

    • We ensured real-time data consistency for tens of thousands of claims as users gradually migrated to the new platform.

  • Iterative Deployment Strategy: To minimize risk, we ran the new system alongside the old one, allowing for real-world testing while keeping daily operations intact.

The Outcome

After two years of intense work, including crunch periods, we delivered the new system on time, successfully launching Version 2 with minimal disruptions to business processes.

The new system was faster, more reliable, and far easier to use, everything the old one wasn’t.

Users loved the new features, and retiring the legacy system saved the company significant costs while improving operational efficiency.
